Close your eyes and imagine a pipe organ. The building that appears in your mind is probably a church. Maybe there are stained-glass windows, stone arches and a distant organist sitting beneath towers of silver pipes. The sound is solemn, enormous and unmistakably sacred. Historically, however, there is nothing naturally Christian about the pipe organ.
The organ existed centuries before Christianity became dominant in Europe. It began as a Hellenistic engineering experiment, became an instrument of Roman spectacle and Byzantine political ceremony, entered medieval churches, became a battleground during the Reformation, reached extraordinary complexity in the age of Bach, transformed into an orchestral machine during industrialization, and eventually reappeared in cinemas equipped with drums, bells and train whistles.
The organ has survived for more than two thousand years, and its role in our world has never been rigid; its survival can be attributed to its adaptability. An organ is both a musical instrument and a machine. Its sound depends on air pressure, valves, pipes and mechanical control. As societies demanded different kinds of music, builders modified the organ. Those modifications then allowed musicians to create sounds that had previously been impossible. Therefore, the history of the organ represents continuing exchange between technology, music and society.
The Founding of the Organ:
The invention of the organ began in third century BCE Alexandria with Ctesibius, an engineer interested in pneumatics and compressed air. He is traditionally credited with creating the hydraulis, the ancestor of the pipe organ.
Ctesibius was solving a mechanical problem: how could one create a steady wind supply powerful enough to make several pipes sound while still allowing a performer to control individual notes?
His solution established the basic principle that every later pipe organ would inherit. Air is placed under pressure. A control opens a route into a pipe. The air column inside the pipe then vibrates and creates sound.
The length of that pipe largely determines its pitch. Longer pipes produce lower frequencies; shorter pipes produce higher ones. This basic relationship still survives in modern organ terminology. A standard 8-foot stop sounds approximately at written pitch. A 4-foot stop sounds an octave higher. A 16-foot stop sounds an octave lower. Even at its birth, then, the organ sat between music and engineering.
Consolidation of Power Through Organs
Ancient Romans consolidated power through what poet Juvenal calls “bread and circuses”. Fittingly, the next major appearance of organs was in Roman theatres, games, ceremonies and other public spectacles. Their mechanically supplied wind could sustain sound over long periods and compete with the acoustic scale of large public spaces.
Notably, this reveals how historically constructed our modern idea of the organ is. In the Roman World, the more appropriate setting for the organ would be a moshpit rather than churches, funerals and weddings. There is nothing inherently sacred about the sound of an organ pipe. The pipe simply contains vibrating air. It is up to societies to decide what that sound represents.
The organ’s Roman history also revealed a principle that would remain important for centuries: large organs require resources. Unlike a flute or violin, they depend on specialist builders and a substantial physical structure. Their size itself could therefore become a display of technological ability.
That quality became especially important after organ building declined in Western Europe following the fall of the Western Roman Empire. The technology survived more strongly in Byzantium, where the organ acquired yet another identity.
Byzantine rulers carefully choreographed court life through architecture, clothing, precious materials, processions and sound. The organ fitted this culture perfectly. It was expensive, difficult to construct and capable of producing overwhelming sound. Possessing one demonstrated access to engineering knowledge and wealth.
In 757 notably, Byzantine emperor Constantine V sent an organ to Pepin the Short, king of the Franks. An organ in the eighteenth century from Constantinople represented the technological sophistication of the Byzantines. It functioned akin to a diplomatic demonstration of advanced engineering. The organ was an object of prestige instead of as a voice of christianity. Its sacred identity came later.
How the Church Rebuilt the Machine
From the nineteenth and tenth centuries onward, organs became increasingly associated with Christian institutions in Western Europe. But medieval organs were still technologically primitive compared with modern instruments. Some early descriptions refer to sliders that had to be pushed or pulled to admit wind to particular pipes. The sensitive keyboards familiar today developed gradually.
The development of music itself helped force this change. As European polyphony became more complex, musicians increasingly needed to control several independent notes at once. The organ was naturally suited to this because its tones could be sustained. Whilst the playing of a piano note begins when a hammer strikes a string and then fades. An organ note can continue almost unchanged for as long as air keeps entering the pipe. This allowed several musical lines to be sustained simultaneously. But the possibility was useless if the controls were too slow. The demands of music therefore pushed builders toward more responsive key actions, larger pipe collections, separate divisions and eventually pedal systems. In all, more complex music required more complex organs, while more complex organs allowed more complex music.
A famous tenth century account by the monk Wulfstan of Winchester describes a massive organ at Winchester’s Old Minster, supposedly containing hundreds of pipes and requiring a huge system of bellows. Later writers sometimes treated his spectacular numbers as exact engineering data. Modern scholars are more cautious because Wulfstan was writing celebratory poetry and may have exaggerated.
The important fact, though, is that the organ had become impressive enough to be described as a technological wonder. Over the following centuries, builders gave musicians increasingly precise control over this expanding machine.
One major development was the stop. An organ pipe normally produces one principal pitch. To provide the same tone across a keyboard, builders constructed a row of corresponding pipes called a rank. Different ranks could produce different tone colours. In a flue pipe, air is directed against an edge, causing the air column to vibrate. The principle is similar to a whistle. A reed pipe uses wind to vibrate a thin metal tongue. A resonator then shapes the resulting sound. Builders could use this system to create colours resembling trumpets, oboes and other instruments.
Stops allowed the performer to choose which ranks were active, radically changing what it meant to play the organ. A violinist controls four strings. An organist may control thousands of pipes divided into separate families.
Pulling a flute stop allowed one group of pipes to be available. Add a principal and another joined it. Add a 4-foot stop and every key could simultaneously produce a pitch one octave higher. Add several harmonic ranks and one key triggered an entire vertical spectrum of sound. Technological development allowed performers to continually decide what the instrument itself should sound like. This art became titled “registration”.
As these possibilities expanded, the organ became increasingly central to Christian worship. Yet this close association created a new problem. Once the organ became religious, Christians could begin arguing about whether it belonged.
The Reformation and Bach
The Protestant Reformation sparked ideological debate on the organ. Lutheran traditions were generally receptive to organs and elaborate church music. Some Calvinist and Zwinglian reformers were much more suspicious. The dispute concerned the same characteristics that had previously made the instrument attractive.
Its grandeur could glorify God. But that grandeur could also distract worshippers from scripture. Its beautiful sounds could enrich worship. But this beauty precisely could be perceived as an unnecessary spectacle.
The organ of the Grossmünster, in Zürich for example, was dismantled in 1527 during reforms associated with Huldrych Zwingli. To one community, the instrument represented divine praise. To another, it represented religious corruption.
The Netherlands provides an even stranger example. In some Dutch cities, Calvinist religious authorities opposed the use of organs in worship, while municipal governments protected them because these enormous instruments had also become valuable civic possessions. An organ could therefore stand inside a church while the church distrusted it and the city maintained it.
Jan Pieterszoon Sweelinck, organist of Amsterdam’s Oude Kerk, was one of the musicians who emerged from this environment. His teaching influenced the North German keyboard tradition that would eventually help produce the musical world of Johann Sebastian Bach.
By that point, organ building had become insanely sophisticated. Northern European builders divided pipework into separate sections controlled by different keyboards, known as manuals. One manual might control the main division while another controlled a smaller contrasting division. The player’s feet operated a pedalboard, and was connected to powerful bass pipes.
The organ had become a machine specifically designed to let one musician control several independent musical layers. This was the technological world inherited by Johann Sebastian Bach.
With this background in mind, saying that Bach was a genius who wrote great organ music is true but also incomplete. The more interesting question is whether Bach’s organ music could have existed without centuries of history before him.
Consider a fugue, a complex musical piece where a single main theme is copied and layered by different sounds/voices. Several musical voices must remain independent while sounding at the same time. The organ is exceptionally suited to this because each line can be sustained. Different divisions can give the lines contrasting colours. The pedalboard allows the bass to act as a completely separate voice.
Builders such as Arp Schnitger developed large North German instruments with powerful independent pedal divisions, multiple manuals and sharply contrasted tonal families. Bach also understood the machine itself. He was repeatedly asked to inspect organs and evaluate their construction, wind systems and tonal quality.
Trial and Error in the Continued Development of the Organ
In the Romantic era, a new musical ideal created a new engineering problem. Composers wanted broader dynamic changes and huge crescendos. Organ builders responded by making larger and more powerful instruments.
Eventually, those instruments became physically difficult to control. Traditional tracker action mechanically connects each key to a valve beneath the pipes through rods and levers. This gives the organist direct control. But when large divisions were coupled together under stronger wind pressures, pressing a key could require substantial physical force. The organ had become too powerful for the fingers controlling it. Builders therefore began using pneumatic assistance.
The Barker lever, famously employed in major organs by the French builder Aristide Cavaillé-Coll, used compressed air to help transmit the organist’s movements. A tiny movement of the finger could now command a much larger mechanical system. The organ had begun using its own wind to help the musician control its wind. This engineering innovation changed musical possibilities.
Cavaillé-Coll developed powerful reed stops, orchestral tone colours, sophisticated wind systems and expressive divisions enclosed behind movable shutters. By opening and closing these shutters with a pedal, an organist could control how much sound escaped from the box, creating gradual changes in apparent volume.
The response by composers was revolutionary. César Franck wrote for this new French sound. An organist at Saint-Sulpice called Charles-Marie Widor composed works he called “organ symphonies”. Only one player was needed to control couplers, pedals, reeds, flutes and powerful choruses to create enormous climaxes. The pipe organ became a one-person orchestra.
The Movement from the Cathedral to the Cinema
The beginning of the 20th century was accompanied by the rise in Cinema, and Silent cinema created a practical problem. Large theatres needed music, atmosphere and sound effects, yet an orchestra was way too expensive for production studios. The organ offered a compromise as one person could control a huge range of sound.
The theatre organ developed from this economic and musical need. Builders such as Wurlitzer used electro-pneumatic actions, allowing electrical signals from a distant console to activate mechanisms near the pipes. Once electricity separated the player’s controls from the physical location of each sound source, almost anything could be attached to the system. Later additions by builders included drums, cymbals, bells, xylophones, gongs, sirens, whistles, automobile horns and train effects.
The historical symmetry is striking. In the Roman world, organs had accompanied public spectacle. Christian Europe transformed them into sacred instruments. Almost two thousand years later, the organ returned to mass entertainment. At Wurlitzer’s peak in 1926, the company was reportedly producing roughly one theatre organ per working day.
The Organ Reform Movement
Let’s return to the first question asked in the essay: when you closed your eyes and imagined an organ, why did you think of a sacred and old atmosphere? Our conception of the organ in the 21st century can be attributed to The Organ Reform Movement of the mid-late 20th century.
The movement returned to interest in older Baroque organs, mechanical tracker actions, historical pipe construction and clearer tonal divisions. People started to wonder about aspects of the organ that were lost as a consequence of technological progress. Historic instruments by builders such as Schnitger were studied closely. Researchers examined old wind systems, metal mixtures, construction methods and voicing techniques.
In some cases, building a more historically accurate mechanical organ became technologically more interesting than building a more modern one. A remarkable example is the Cornell Baroque Organ, completed in 2010 after years of research. Its design reconstructed important features of an organ built by Arp Schnitger for Charlottenburg Palace in 1706, which was destroyed during the Second World War. Researchers studied historical woodworking, pipe making, metallurgy and bellows construction to understand not simply how the lost organs behaved. Organ building had become almost a form of experimental archaeology. The machine had reinvented itself again, this time by deliberately recovering older technology.
Conclusion
Across more than two millennia, only three principles have remained surprisingly stable: 1. air is placed under pressure, 2. a human action opens a path and 3. a pipe speaks.
Almost everything surrounding these principles have changed. Ctesibius used water to stabilize the wind of an Alexandrian engineering experiment. Romans used the resulting technology for spectacle. Byzantine emperors turned it into political prestige. Medieval Christians rebuilt it for increasingly complex worship. Renaissance builders gave organists control over different families of sound. The Reformation turned those sounds into a theological controversy. Baroque builders created the technological environment in which Bach’s counterpoint could flourish. Industrial engineers helped Cavaillé-Coll transform the instrument into an orchestral machine. Cinema builders connected it to percussion, whistles and electrical systems. Modern researchers then began rebuilding older organs to recover knowledge that technological progress had partly erased.
The conventional image of the organ as inherently sacred and traditional therefore misses what is most unusual about it. It has been sacred and secular, imperial and civic, mechanical and electrical, liturgical and theatrical. Its identity has never belonged permanently to one society.
The pipe organ has survived for more than two thousand years because each era could take the same fundamental machine and decide that it should become something different. The greatest aspect of the organ is how it was reinvented instead of just being preserved.
